Validation report

Adding CV-based palm reading (hast rekha) and forehead reading (samudrika shastra) to a consumer Vedic astrology app — photo of hand/forehead + birth details → paid AI past/future readings at ₹99-299

12 August 2026

DON'T BUILD

Machine palm reading is already free at every layer of the market, nobody anywhere pays for it, the category is fleeceware-tainted and explicitly enumerated in Apple's spam rules, and the CV moat — though buildable — is invisible to users because palmistry has no ground truth.

Scorecard

Ten axes, 1–5. Bars share one colour because length carries the value.

Pain intensity ▲ risk
2/5

Real cultural engagement, but curiosity rather than pain — free options satisfice.

Purchase frequency ▲ risk
1/5

Palm lines don't change; a reading is once-per-lifetime content, worse than the base app's daily transits.

Payer alignment ▲ risk
2/5

User=payer=decider, but consumers pay HUMANS in this vertical and refuse machines — confirmed across India, Korea, China.

Leverage ▲ risk
1/5

Nothing compels anyone; app stores actively reject the category.

Free-substitute risk ▲ risk
1/5

Gemini/ChatGPT/DeepSeek read palms free; kundlichat.in does free Hast-Samudrik AI scans; AstroGuru (20M installs) ships an AI palm scanner; Astroyogi ships a free palm app.

Graveyard ▲ risk
1/5

Category defined by fleeceware ($400M extracted, palm readers named); China's biggest AI face reader was banned; the one revenue winner deleted 'palmistry' from its name.

Build feasibility
4/5

Genuinely buildable in 5-7 months, on-device, ₹0.5-2.5/reading COGS — but the feasibility inversion applies: with moat=1, easy-build is a liability.

Distribution ▲ risk
1/5

Apple 4.3(b) enumerates palm reading; June 2026 rules remove live low-traction apps; Google rejects palm apps for misleading claims; category CAC ₹600-900 vs allowable ₹31-95.

Compounding moat ▲ risk
1/5

CV edge is real but user-invisible (no ground truth to distinguish real line-tracing from VLM confabulation); no data flywheel; rules catalog copyable.

Regulatory ▲ risk
2/5

US BIPA fatal if serving US (geofencable); EU AI Act biometric-categorisation live Aug 2026; India DPDP navigable on-device; Drugs & Magic Remedies Act 1954 fires on forehead-health + remedies upsell.

Hard kills

Gates, not weights. Any one that fires overrides the score entirely — and one has.

  • FIRED Free or zero-marginal-cost substitute exists — Multiple, at every layer, already in Hindi/Hinglish with shastra framing — frontier VLMs, free Indian web tools, and incumbents bundling it free.
  • FIRED Two or more funded/major attempts died of the same unchanged cause — Fleeceware purges (Avast/Sophos), 面相研究院 banned off WeChat, Astrology & Palmistry Coach rebranded away from palmistry; the cause — no honest willingness-to-pay for machine readings — is unchanged (Jeomsin gives AI face reading away behind a 7-second ad).
  • FIRED Frequency worse than once per 3 years AND no institutional payer — Palm lines don't change; a reading is a single consumption event; no institution pays.
  • clear User cannot compel the outcome being sold — The product is entertainment prose; compulsion doesn't apply.
  • clear Requires a licence unobtainable within 12 months — Palmistry is lawful in India (Maharashtra/Karnataka anti-superstition acts explicitly exempt it).
  • clear Transfer trap — Not a transfer structure.
  • clear Negative contribution margin at unit one — COGS ₹0.5-2.5 per reading — margin is the one thing that works.
